The company’s primary business focuses on four major fields: Life Information and Support, In-Vitro Diagnostics, Digital Ultrasound, and Medical Imaging.

Mindray’s products and solutions are applied in over 190 countries worldwide, including over 100,000 medical institutions in China and more than 95% of China’s top-tier hospitals. In 2006, Mindray became the first medical device company from China to successfully list on the New York Stock Exchange.


Project Background


The medical device market in China is highly active, and with the country's emerging industrial policies and the need for upgrading equipment in domestic healthcare institutions, China has become a major consumer market for medical devices. By 2013, China surpassed Japan and became the world’s second-largest medical device market. With economic growth and rising demand for healthcare services in emerging market countries, the medical device market is expected to continue growing.

To support the company’s future development, Mindray initiated a supply chain improvement project, which aimed to address the following issues:

Inventory Growth: Increased inventory levels and supply chain pressure, with a need to analyze the causes and clarify responsibilities.

Supply Chain Planning System: The existing supply chain planning system was not systematic, with incomplete business rules between internal departments and external processes (sales and manufacturing).


Project Process


The project used an end-to-end process approach, covering the entire planning system from demand planning to production planning, and involved benchmarking analysis, problem identification, root cause analysis, and solution formulation.

Supply Chain Planning: Improved the supply chain planning system's process architecture, documentation system, and sales forecasting metrics, ensuring reasonable business evaluations.

Sales Forecast Management and S&OP: Improved the sales forecasting management process and the S&OP operation process, promoting the concept of S&OP and full-chain inventory management to the supply chain and sales teams.

Key Documents: Established and refined key documents like main plan strategies and material control strategies, which provide reasonable guidance for main plan and material control activities.


Implementation Outcomes


Systematic Structure:


The overall planning system was clarified, defining the logical relationships and interfaces between various business processes. Key documents like main plan strategies and material control strategies were established to guide operations effectively.

The S&OP framework was clarified, with roles and responsibilities for market forecasting and prediction management well-defined. The supply chain planning language was standardized, creating a common terminology and report system across the organization.


Clear Responsibility and Accountability:


The project clarified the logical connections between business processes and established clear responsibilities for departments and positions.

Business operation guidelines were refined to offer scientific and practical guidance for staff.

Improved metrics for supply chain planning and sales forecasting were introduced to ensure reasonable business evaluations.


Skills Enhancement and Collaboration:


Through project discussions and communications, the understanding of business processes across modules was enhanced, improving the overall collaboration within the supply chain planning team.

Through document design, training, knowledge sharing, and best practices, team members’ skills, communication abilities, and industry knowledge were significantly improved.

These efforts resulted in enhanced efficiency, clearer responsibilities, and a stronger, more collaborative supply chain process at Mindray.
